Ask a representative operator to work through an ordinary shift's request types in a demonstration environment. Include a reassignment, a reopened issue and a shopper who supplies incomplete information. Record whether the next action and its owner are clear.

Before approving a move, check whether historical conversations, internal notes and customer references can be retained in the form your team needs. Write down the work that remains after an automated answer: exceptions, approvals, delayed follow-up and requests arriving elsewhere. Assign each to a system and a person. If the proposed architecture adds another workspace, include the cost of switching between tools in the evaluation.

For a hypothetical product-advice pilot, track whether recommendations match your catalog rules and whether unanswered questions reach the right person. A merchant simplifying operations should first determine how much service work truly happens on the storefront. If important requests arrive in another channel, the proposed setup needs an explicit handling route for those requests. Reducing the number of purchased tools does not automatically reduce the number of operational tasks.

Normalize the commercial comparison

Request proposals against one workload sheet: channels, monthly demand, seasonal peak, team members, required actions and reporting needs. Ask each vendor to identify what is included, what consumes usage and what causes extra charges. Different billing units cannot be compared by multiplying them as though they were equivalent.

Add one-time migration work and the cost of a parallel operating period. Then show a normal-month case and a high-demand case. Leave unknown amounts visible; do not put zero in a spreadsheet merely because a price has not been confirmed.

Make the exit decision reviewable

  1. Inventory active channels, rules, saved replies, integrations and reporting dependencies.
  2. Mark each as required, optional or intentionally retired.
  3. Demonstrate the required cases in the proposed setup with representative operators.
  4. Confirm data access and retention before removing the original service.
  5. Assign responsibility for missed requests during the changeover.
  6. Set a rollback condition and a date for reviewing the decision.
